# The Retention Ladder — climb four rungs, in order

On Shorts you don't earn reach by being clicked — there's no thumbnail, no CTR. You earn it by
**not being skipped.** Every Short is written backwards from the swipe. Four rungs, each a
verified 2026 gate; miss a lower rung and the higher ones never get measured.

## Rung 1 — Stop (the first 1–3 seconds)
Beat the swipe. The first frame's only job is to make the next second inevitable.
- **On-screen text + a striking visual on frame one** — before any slow intro. (Most watch on
  mute, so the opening must read silently.)
- State the stake/payoff immediately; no logo, no "hey guys," no build-up.
- Target: **~75%+ Viewed vs Swiped Away.** If you're under 50% at 10–15s, the hook is the problem.
- (Opener craft → hook-writer.)

## Rung 2 — Hold (≈70%+ average percentage viewed)
Retention is the king metric. Keep them to the end — ideally to a replay.
- **Relentless pacing:** advance the idea every 1–2 seconds; cut dead air; one idea per Short.
- **Caption everything** (2 lines/frame, ~32–42 chars/line, away from edges) — lifts completion
  and feeds Shorts search.
- **Loop with intention:** the last frame should connect conceptually to the first so the average
  view duration crosses 100% (replays = a top signal). A callback line makes the first second
  mean more on rewatch.

## Rung 3 — Angle (information gain)
Distribution at scale now requires novelty. The Anti-Repetitive AI suppresses recycled formats.
- Bring a **genuinely unique angle** — a fresh take, first-party data, a specific experience.
- Don't clone your own last hit or whatever's trending verbatim. **Volume without novelty is a
  negative.** Fewer, sharper Shorts beat a flood of templated ones.

## Rung 4 — Bridge (turn discovery into channel growth)
Shorts are a **discovery engine.** Because Shorts and long-form are decoupled, the bridge is
**manual, not algorithmic** — design it deliberately.
- Make the channel surface worth subscribing to when one Short pops.
- Point viewers to long-form/offers via the channel, pinned comment, or a follow-up Short — and
  via **keyword-rich titles/descriptions** so the Short ranks in Shorts search.
- For business channels, the real benchmark is whether Shorts show up as a **traffic source on
  your long-form** — check it natively. (Long-form engine: youtube-long-form.)

## The beat sheet a Short script should fill
```
0:00–0:03  STOP    on-screen text | striking first visual | spoken hook
0:03–end   HOLD    one idea, fast cuts, captions, intentional loop
 (whole)   ANGLE   the unique take that makes it worth wide distribution
 close     BRIDGE  conceptual loop + a reason to visit the channel/long-form
ship with: keyword-rich title + description (Shorts search), captions, Altered-Content
           disclosure if AI-generated
```
